It’s 9 p.m., you have a half-formed idea for a 30-second short, and you do not have a camera, a crew, or a single day of footage. You open a browser tab instead. By midnight you want something you can actually post — not a tech demo, an actual little film with a beginning, a middle, and an end.

That was me three weeks ago. I tried to make a 30-second short with Runway, blew the first version completely, and salvaged the second by changing how I worked rather than what I typed. What you cannot make tonight: a five-minute narrative film where the same character walks through ten scenes and looks identical in every one. AI video in 2026 is strong on individual shots and still weak on long-range consistency. Faces drift. A red jacket becomes maroon two clips later. The model has no memory of “the protagonist” across separate generations.

So we are not shooting a feature. We are assembling a short collage of strong individual shots into something that reads as a film. Once you accept that, everything downstream gets easier.


Step 1: Writing a Script That an AI Can Shoot

Here is what I did first, and it was the wrong instinct: I wrote a normal screenplay. Dialogue, character names, emotional beats. Then I realized the model cannot “shoot” any of that. It cannot hold a character across shots, and it does not act out a scene — it renders a prompt.

  4. Camera — (“slow dolly-in”) because camera language strongly shapes the result
  5. Duration intent — keep each beat short; you will generate it as one clip

Write 4 to 8 of these lines. That is your script. It is boring to read and perfect to shoot.


Step 2: Breaking It Into Shots (Storyboarding)

My first storyboard was a wall of text. The fix was to put one shot per row in a tiny table so I could see the flow — and immediately I caught two shots that didn’t connect.

You do not need to draw. Make a simple table: shot number, the prompt line, and a one-word note on how it cuts to the next shot.

The “cut to next” column is the part beginners skip and the part that makes a clip pile feel like a film. Decide your transitions before you generate, not after, because the transition often dictates how you should frame the end of one shot and the start of the next (a match cut needs a shared shape or motion between clips).

This is also the cheapest stage to fail at. Reordering rows in a table costs nothing. Regenerating clips costs credits and time.


Step 3: Generating Clips in Runway

Now you sign up and start generating. If you do not have an account yet, create one at Runway — the free tier gives you enough credits to test a few clips before you commit to a paid plan.

Once you are in, here is the actual flow I used.

Step 4: Editing It Into a Film

You now have a folder of 6-second clips, several of which are usable. A pile of clips is not a film. Editing is.

Runway has a built-in timeline editor, so you can assemble without leaving the app.

Here is the order I work in, and it matters:

  1. Lay clips in story order, ignoring quality for now. Get the sequence right first.

Export at the highest resolution your plan allows, then watch it once on your phone before you call it done. Things you missed on a big monitor jump out on a small screen.


My First Attempt Failed — Here’s What Went Wrong

My first export was genuinely bad, and I want to be specific about why, because the failure modes are predictable and you will hit the same ones.

Failure 1: I asked for too much per clip. My first prompts were tiny screenplays — “a woman walks into a cafe, sits down, orders coffee, and smiles at a stranger.” The model tried to render all of it in one clip and produced a smeared, morphing blur where her face changed identity mid-shot. The fix was the shot-list discipline from Step 1: one continuous moment per clip.

Failure 2: I expected character consistency that does not exist. I generated my “main character” in three separate clips and assumed she’d look the same. She didn’t — different hair, different jacket shade, a face that was clearly a different person by clip three. Across separate generations the model has no shared identity. I rebuilt the short around an anonymous subject (we never see a clear, repeated face) and the inconsistency simply stopped mattering.

Failure 3: the hands. On one export, the moment a character reached for a cup, the hand had an extra finger and the cup briefly melted into the table. This is the classic AI-video tell. I didn’t “fix” it — I cut the shot. Knowing when to delete a clip instead of regenerating it ten times is the most underrated editing skill here.

When Runway Is the WRONG Tool for Your Short Film

1. You need a real character who is consistent across many scenes. If your short is a narrative with a recurring protagonist who has to be recognizably the same person in scene one and scene ten, generative text-to-video will fight you the whole way. 3 Principles That Survive Every Model Update

Tools change. Gen-4 will become Gen-5, panels will move, prices will shift. These three principles outlasted my first failure and will outlast the next model release, because they’re about process, not buttons.
